Issue:
Set up times on a punch press were driving the need for large inventories in front of and after the press. There was also no standard method of changeover between crews.
Scope:
The set up times needed to be reduced by at least 50% and a standard method developed that all crews could agree to.
Approach:
The team video taped and reviewed several setups. Each element of the set up was examined and determined if it could be eliminated, made external or improved in some way. Once the team had developed a method, the entire area was 5S’d and test runs were completed.
Results:
The team was able to reduce their set up times by over 59%! Standard work was created for
the changeover crews and the material handling people for delivering material to the crews.
A separate area was created for die prestaging and preparation. One (1) week after the event,
the teams were experiencing a 75% reduction in set up times!
